Could this meeting be an email? If your team is constantly drained because every meeting runs late or feels like a waste of time, it’s time to rethink your meeting culture!

Olivier Bonnet, CTO at BlaBlaCar, has a framework to help build a productive meeting culture: **Dream, Decide, Deliver.**

Here’s how to use it 👉

#📆 Before the meeting

Add a label to each agenda item or the entire meeting. Encourage people to share this information in advance so you can use the meeting for nuanced discussion, next steps, and planning: 

💭 **Dream**: for brainstorming ideas and problem-solving.
☝️**Decide**: everyone should be clear on the decision being made, the alternatives, and the recommendation of whoever brought it to the table.
🛒 **Deliver**: for status updates or progress reports.

If the purpose isn't clear, clarify by asking something like:

_Are we trying to leave the room with a clear decision, or are we exploring options?_

#👀 Be critical about meetings

Olivier says:

_At BlaBlaCar it's interesting to see how many meetings end up being canceled because a 'decide' item is already baked enough that everyone’s aligned and doesn't need a live discussion, or a 'deliver' update is clear and all questions were addressed in the document that was shared 24 hours earlier._

That means, don't be afraid to cancel the meeting if you've already gotten to the desired outcome asynchronously.

#🎬 During the meeting

Look out for mismatched expectations, and bring them up if you see it going off-track:

_It seems that Rachel wants to make a decision, but I'm hearing other people in the room still brainstorming and suggesting alternatives._

Make a new agreement about the expectation:

_Do we need more time to explore alternatives, or do you think we can make a decision now and create a document to collect ideas for future initiatives?_
